Introduction

Project Scope Management refers to a set of processes that must be


completed in order to deliver a “project,” which could be a product,
service or result with specific features or functions. Scope Management
focuses on “how we get there” or perhaps more accurately “what steps do
we take to get there?” These steps are defined and mapped so that
project managers and supervisors can determine the amount of work
needed and where to focus efforts of the team in order to complete the
project. Project Scope Management should not be confused with Product
Scope Management, which focuses more on the functional requirements
of the product/service/result. This type of scope defines what the product
is, what it will look like, and how it will function, whether it is the product
as a whole or a component of the product

Importance of project scope management

For a project manager, managing the expectations of the stakeholders and


clients is one of the most challenging tasks. With a definite project scope,
managers can easily stay on track and ensure that all the deadlines are
being followed throughout the project life cycle.
A well-defined project scope management helps avoid common issues like:
• Constantly changing requirements

• Pivoting the project direction when you are already mid-way

• Realizing that the final outcome isn’t what was expected

• Going over the discussed budget

• Falling behind the project deadlines

Let’s discuss the six processes involved in accurately identifying the project
scope management:

1. Planning scope management


In the first process in project scope management, you create a scope plan
document that you can refer to in the later stages. The document mainly
helps in defining, managing, validating, and controlling the project’s scope.
It includes:
• Detailed project scope statement

• Breakdown of all the project requirements

• Expected project deliverables

• Project change control process

2. Collecting requirements
The next step is to work out stakeholder requirements and expectations.
You will be required to document all the project requirements,
expectations, budgets, and deliverables through interviews, surveys, and
focus groups.
This is a rather important step because more often than not, stakeholders
can have unrealistic requirements or expectations and the project
managers would be required to step in to find a solution that is acceptable
by everyone from avoiding project delays.

At the end of the collection requirements stage, you should have the
following:
• Functional as well as non-functional requirements

• Stakeholder requirements

• Business requirements

• Support and training requirements

• Project requirements

3. Defining the scope


At this step, you need to turn your requirements into a well-detailed
description of the service or product that you are trying to deliver through
the project. You will then have a project scope statement that you can
then refer to throughout your project.
While it is important to list what is in the scope of the project, it is just as
important to note down what is out of the project scope. Any kind of
inclusions to the scope would then have to go through the entire change
control process to ensure the team is only working on things that they are
supposed to work on.

4. Making a project breakdown structure
A project breakdown structure is a document that breaks down all the
work which needs to be done in the project and then assigns all the tasks
to the team members. It lists the deliverables that need to be completed
and their respective deadlines as well.

5. Validating scope
In this step, the scope and deliverables that you have recorded need to be
sent to project executives and stakeholders to get the necessary
approvals. Scope validation needs to be done before starting the project
to ensure that if something goes wrong then it is easy to find where it
went wrong.

6. Controlling scope
Project managers need to ensure that as the project begins, it always stays
within the defined scope. In case there are some things that need to
change, then the proper change control process should be followed.

Tips for project scope management

• Be as clear as possible when wording your scope. Once it has


been drafted, re-read it to ensure there is no ambiguity
anywhere. This can help avoid misinterpretations by
stakeholders and reduce follow-up questions.
• Invite as many team members as possible to collaborate during
the drafting stage. If more people are contributing, a greater
number of team members will know exactly what is required
from the project.
• Ensure there are zero alterations to the scope once the project
has begun. Making amends can muddy the waters a little and
potentially lead to things like increased scope and confusion
among those working on the project.

Implementing project scope management processes.

Implementing these project scope management processes takes a fair


amount of time and effort. But in the long run, they will save you time,
money, and headaches.
A good scope management plan involves open communication between all
the stakeholders and team members involved in a project. This results in
fewer unwelcome surprises and miscommunications throughout.
Everyone knows and understands exactly what work is involved and can
easily stay focused on the right deliverables.

How Vital is Scope Management for Project Managers?

• Communication is considered the primary tool to adequately


define the importance of scope management, to both the
stakeholders and team members. This process takes place to
ensure and agree on how the project goals will be met.

• The important features of scope management are that it helps


in avoiding the challenges that a project might face when
provided with increasing scope and a never-ending requirement
list. As the project is executed, the project scope filters out the
essential and feasible aspects of the project and controls all the
aspects mentioned in the project scope. Additionally, scope
management establishes a control mechanism to address
factors that may result in changes during the project lifecycle.

• It is highly impossible to estimate the time and cost required


for the project without adequately defining the project scope.
Due to a lack of communication, the project scope can change
drastically, which will, in turn, affect the cost and cause
variations in the schedule of the project, causing losses.

Conclusion

The implementation of scope management in a project is considered


essential and is never a difficult task; however, it requires effort, time, and
patience. Only with the help of scope management, a project manager can
define, control and ensure that the project deliverables are met, without
any issues/risks occurring during the project lifecycle and that the
stakeholders are satisfied with the investments that they have made.
