Summary

Hide the misleading token/cost analytics surfaces by default. The Analytics page and Models page token totals are a local debug estimate that excludes auxiliary calls (compression, vision, web extract, session search, smart approvals, MCP routing, plugin LLM access — 13 production call sites bypass update_token_counts), provider retries, fallback attempts, and cache_write_tokens. Real users see 150K local vs 27M on OpenRouter for the same window; the numbers look precise enough to be confused with billing.

Adds dashboard.show_token_analytics (default false) to gate three surfaces. The Models page keeps capability metadata, the use-as menu, sessions count, and last-used timestamps when off.

Validation

  • tsc -b --noEmit clean
  • npm run build clean
  • scripts/run_tests.sh tests/hermes_cli/test_config.py — 55/55 passed
  • scripts/run_tests.sh tests/hermes_cli/test_web_server.py -k 'schema or config or analytics' — 27/27 passed
  • E2E config round-trip in an isolated HERMES_HOME: new install → false; opt-in → true persisted; legacy user with only dashboard.theme set → false auto-populates via _deep_merge, theme preserved

Why not fix the accounting instead

That's the right long-term fix (see #23270) — wire auxiliary calls through update_token_counts with session_id propagation, persist on every HTTP attempt with an attempt_status column, add cache_write_tokens to the API and UI, normalize provider-specific usage shapes. It's a much larger workstream. Hiding misleading numbers is the right thing to do in the meantime.
